# Inventory Accuracy Guide: Fix Stock Mismatches

Inventory accuracy means the physical stock in each shop or godown matches the recorded quantity for the same item, unit and count time.

For Indian retailers, wholesalers and distributors fixing stock mismatches across shops, godowns or branches.

## What keeps a stock record accurate?

Before comparing stock, confirm the **same item**, **same unit**, **same shop or godown** and **same count time**. Every stock entry must also use the correct item, unit, date and location.

A purchase or stock-in entry adds quantity. A sale, dispatch or stock-out entry reduces it. Returns, transfers, damage and adjustments must follow what physically happened.

**Opening stock + Stock in − Stock out ± Returns, transfers and adjustments = Recorded stock**

A correct calculation can still describe the wrong reality when an entry uses the wrong item, unit, date or godown.

## How do you take a physical stock count that can be trusted?

A reliable physical stock count compares one item and unit at one shop or godown with the recorded balance from the same count time. Fix the item, unit, location and count cut-off before anyone changes a quantity.

1. **Choose one item, unit and location.** Write the item name or code, unit and one shop, shelf or godown. Do not mix pieces with cartons or two locations in one count line.
2. **Set the count cut-off.** Note the date and time. Pause inward, sale, dispatch, return and transfer entries for that stock if practical. If work must continue, keep every movement after the cut-off on a separate list.
3. **Separate goods before counting.** Keep saleable stock apart from damaged, expired, returned, reserved for dispatch or otherwise held stock. Count each pile by its actual condition.
4. **Write the physical quantity first.** When possible, let the counter record what is present before seeing the recorded balance. This reduces the temptation to make the count fit the screen.
5. **Recount a difference.** Use the same item, unit, location and cut-off. For a large or unusual gap, ask a second person to count before anyone corrects an entry.

If goods move after the cut-off, do not add them to the old physical count. Either compare against the recorded balance at the cut-off or start a fresh count with a new time.

### The bill is right, stock is wrong

**Trace what happened around the bill**

- **Check first:** Check whether the correct item, quantity, selling unit and supplying shop or godown were used on the bill.
- **Look for:** A purchase, sale, return, transfer or adjustment that happened outside the billing entry.
- **Correct next:** Correct the wrong transaction or add the genuinely missing stock movement.

### Sales and godown staff disagree

**Check the location that must supply the order**

- **Check first:** Confirm that both people are looking at the same item, unit and shop or godown.
- **Look for:** Stock saved at another location, an informal transfer, or an outward entry against the wrong godown.
- **Correct next:** Confirm the physical shelf before promising the order, then correct the wrong shop or godown entry.

### Cartons and pieces do not match

**Convert everything to the item’s base unit**

- **Check first:** Confirm how many pieces are in one carton and which unit was used for the purchase, sale, return and physical count.
- **Look for:** A carton entered as one piece, a loose-piece return, or a changed pack size.
- **Correct next:** Correct the transaction with the same carton-to-piece conversion used for the item, then count the balance again.

### Goods were damaged or wasted

**Separate affected goods before reducing stock**

- **Check first:** Count only the damaged, wasted or expired quantity and keep it separate from saleable stock.
- **Look for:** A customer or supplier return, insurance or quality hold, or a genuine stock adjustment.
- **Correct next:** Use the entry that matches what happened and write a useful reason for any adjustment.

### A customer or supplier returned goods

**Match the return to the original bill and goods**

- **Check first:** Confirm the original transaction, item, unit, quantity, condition and receiving or sending location.
- **Look for:** A customer return recorded as a purchase or a supplier return recorded as a sale.
- **Correct next:** Use the correct sales-return or purchase-return entry and check both stock and party balance.

### The physical count still differs

**Repeat the count, then check every stock movement**

- **Check first:** Count the same item and unit at the same shop or godown again, using a fixed count time.
- **Look for:** Missed stock in or stock out, wrong godown, wrong unit, duplicate entry, damage or an earlier count correction.

## How do you measure inventory accuracy?

For a quick stock check, count one item and unit at one shop or godown. Repeat this for the records you selected, then calculate their **exact-match inventory record accuracy** using the record-count method below.

### Method used: exact-match inventory record accuracy

This is a **Record-count method**. One checked record means one item, one unit and one location at the same count cut-off. The record matches only when its physical quantity equals its recorded quantity.

**Exact-match inventory record accuracy = matching item–unit–location records ÷ item–unit–location records checked × 100**

**4 records matched ÷ 5 records checked × 100 = 80% exact-match inventory record accuracy**

Every checked record has equal weight. This is not unit accuracy, value accuracy, shrinkage or a result for stock that was not counted.

The 80% figure is only a calculation example, not a recommended inventory-accuracy target. Four of five item–unit–location records match. Do not add cartons, pieces and bags into one quantity. Count each item, unit and location as a separate record.

Use an exact match for countable units such as pieces, packets and cartons. If an item is measured by weight or volume and a small measuring difference is unavoidable, decide the allowed difference before the count and write it on the count sheet. Do not use a tolerance for the wrong item, unit or godown.

Only the Detergent record at the Shop is wrong. Open that item’s ledger and check its transfer, sale, return, damage and adjustment entries around the count time. Do not change the Main Godown balance, because its 36 cartons already match the physical count.

## Where can one stock record go wrong?

Follow one item from receiving to transfer, sale, return, damage and count to see where a wrong quantity can begin. These are example numbers, not a customer result.

### Detergent cartons from Main Godown to Shop

#### Receive

48 cartons recorded at Main Godown.

#### Transfer

12 cartons moved to Shop: Main 36, Shop 12.

#### Sell

7 cartons sold from Shop: Shop 5.

#### Return

1 saleable carton returned: Shop 6.

#### Damage

1 damaged carton recorded out: Shop 5.

#### Count

Main should show 36; Shop should show 5.

The recorded balance should be 36 cartons at Main Godown and 5 at Shop: 41 cartons in total. If the Shop physically has only 3, find the cause of the 2-carton gap at the Shop. Do not let the overall total hide which location is wrong.

## What should you write down before correcting stock?

Write down the mismatch before changing any quantity. The owner can then see what differed, which entry caused it and whether the same mistake returns next month.

## What must your team check outside the software?

A stock system can keep the quantities and movements your team records. It cannot see an unrecorded carton, inspect damaged goods or decide why a count differs.

## What should you check each day, week and month?

### Daily: Keep movements complete

- Check that purchases and inward goods use the receiving location.
- Check that sales and outward goods use the supplying location.
- Record returns, transfers, damage and other stock changes before day close.

### Weekly: Count the items that move most

- Select fast-moving or high-value items at each shop or godown.
- Include items with a recent mismatch, return, damage entry or inter-godown transfer.
- Compare the physical count with the recorded balance.
- Find the cause of a difference before changing the number.

### Month-end: Stop repeated mistakes

- Review adjustments by item, reason, location and person.
- Look for recurring unit, return or transfer mistakes.
- Compare the month with an earlier count only when you checked the same items and locations in the same way.
- Assign one change to prevent the same cause next month.

## Inventory accuracy and stock reconciliation: quick answers

### Is inventory accuracy the same as stock reconciliation?

No. Inventory accuracy tells you whether recorded stock matches the physical count. Stock reconciliation means checking the entries behind a difference and correcting the right record.

### If total stock is correct, can one godown still be wrong?

Yes. One godown can show extra stock while another shows less, leaving the combined total unchanged. Compare the same item separately at each shop, branch or godown.

### Does accurate stock quantity mean the stock value is also correct?

No. A correct physical quantity does not prove the stock value is correct. Stock value also depends on the purchase costs and stock valuation method used for those units.

### Should I adjust stock as soon as the physical count differs?

No. Recount the same item, unit and location first, then check the purchase, sale, return, transfer, damage and adjustment entries around the count time. Record a stock adjustment only for a genuine shortage, damage, expiry or extra quantity, or when the cause is still unknown after these checks.
